Stakeholder Analysis Template

Who needs our attention, why, and what should we do next?

The Change Adaptive Stakeholder Analysis Template turns a stakeholder list into a clear picture of where attention is needed. Rate each stakeholder on Influence, Impact, and Disposition, and the template calculates Quadrant, Priority, and Risk, flags who needs attention, and builds a Dashboard that updates as you work. It works for any organizational change, from restructures, mergers, and new ways of working to ERP, CRM, and AI implementations.

Enterprise-safe: No macros or scripts. Standard spreadsheet formulas only, for easier IT approval.

What’s Inside

What’s Inside the Stakeholder Analysis Template

Five tabs take you from setup to a finished analysis. You enter information on two of them, Setup and Assessment. The Dashboard shows the results, Start Here explains the method, and Example shows a completed analysis.

Start Here

The workflow, rating scales, and calculation rules on one page.

Setup

Your Groups, plus optional Locations and Owners, listed once and used as drop-downs so everyone uses the same names.

Assessment

Where you build the analysis, for up to 500 stakeholders, with checks that flag missing ratings and duplicate names.

Dashboard

A summary that updates as you work. It shows the Example data until you complete your first stakeholder.

Example

A completed analysis for a cloud ERP implementation: 28 stakeholders across 12 groups, with notes showing where each rating came from.

Excel and Google Sheets

Both versions use the same fields, calculations, and workflow, so you can work in whichever your organization uses.

How It Works

How the Template Works

Three steps take you from a stakeholder list to a clear view of who needs attention.

Step 1

Set Up

List your Groups, plus Locations and Owners if you use them. They become the drop-down lists on the Assessment tab, so everyone uses the same name for the same group.

Step 2

Assess

Add each stakeholder or group and rate Influence, Impact, and Disposition from 1 to 5. Use Notes to record where the information came from, such as a discovery interview or the project scope.

Step 3

Review and Act

Quadrant, Priority, and Risk calculate as soon as the three ratings are in. Review the Dashboard, then add an Owner and a Next Action for the stakeholders you plan to follow up with. Both are optional; the analysis is complete without them.

What the Template Calculates

The rules are fixed, with High meaning a rating of 4 or 5, so results stay consistent from one analysis to the next.

Quadrant

Manage Closely, Keep Satisfied, Keep Informed, or Monitor, based on Influence and Impact.

Priority

Influence × Impact, from 1 to 25, to rank stakeholders against each other.

Risk

High, Medium, Key Ally, or Not Flagged, combining Influence, Impact, and Disposition.

Dashboard

A Dashboard That Shows Where to Focus

The Dashboard brings the analysis together and updates as you work, so you can step back from individual rows and see the patterns across the whole stakeholder landscape.

The Method

The Method Behind the Template

The template follows the Change Adaptive approach to stakeholder analysis, Step 3 of our change management process, guided by the LEADER Methodology™.

The Stakeholder Analysis Practitioner Guide explains the judgment behind every entry: who belongs in the analysis, how to rate them consistently, how to read the results, and when follow-up is worth it. The guide is free to download. Template buyers receive the full edition, which adds the Question Bank: questions to ask in the interview itself, each tagged with who to ask, with follow-up probes and cues for what an answer means for the rating.

FAQ

Frequently Asked Questions

Does the template work in Excel and Google Sheets?

Yes. You get both versions, and they use the same fields, calculations, and workflow. The Excel version works in Excel 2016 or later and Microsoft 365, on Windows and Mac.

Do I need stakeholder analysis experience to use it?

No. The Start Here tab explains every rating scale and calculation rule, the completed ERP example shows what good entries look like, and the Practitioner Guide covers the judgment behind each rating.

Can I change what counts as High Influence or High Impact?

No. High is fixed at a rating of 4 or 5, so results stay consistent from one analysis to the next and are easy to compare across initiatives.

What is the difference between the Single User and Organization licenses?

Both licenses include exactly the same files. The Single User license is for one person. The Organization license is for use across one organization. The full terms are in our Terms and Conditions.

Is there a guide to stakeholder analysis?

Yes. The Stakeholder Analysis Practitioner Guide is free to download on this page. Template buyers receive the full edition, which adds the Question Bank. Unlike the planning questions on our how-to page, it is built for the conversation itself: each question shows who to ask, includes follow-up probes, and comes with cues for what an answer means for the rating. It also includes a sample 30-minute discovery interview and workshop prompts.

Does the template connect to a Change Impact Assessment?

Stakeholder Analysis can help identify the people and groups to involve in Change Impact Assessment. Group names can be copied into the CIA Template’s Setup tab, where affected Roles/Teams are defined separately. Each specific impact is then recorded and rated for Severity and Criticality. SA Impact ratings do not transfer to CIA, and there is no automatic connection between the workbooks.
