How the Levels Build

Basic to Pro Adds Functionality. Pro to Toolkit Adds Guidance.

The difference between the tiers is not simply that each one contains more files. The first step up expands what the workbook can analyze. The second adds the practitioner guidance and reporting resources around the workbook.

Basic Template

Structured CIA + Core Dashboard

Document and rate up to 200 impacts, calculate Priority Score automatically, and summarize volume, exposure, Severity, Criticality, duration, and Priority Impacts.

Increased Functionality Add advanced analysis, larger capacity, heatmaps, concentration views, priority categories, and readiness handoff.
Pro Template

Advanced CIA Analysis

Analyze where impact is concentrated across Roles/Teams, Impact Types, locations, timing, and high-impact records with views that update from the CIA data.

Increased Guidance Add the Workflow Checklist, Playbook, and Reporting Package.
Toolkit

Pro Template + Practitioner Support

Use the same Pro workbook with additional resources that help you conduct the assessment consistently, solve common CIA problems, and communicate the findings clearly.

Buying Guide

Which Change Impact Assessment Template Should You Choose?

Choose based on the analysis and practitioner support you need, not just the size of the initiative.

Basic Template

You need a structured CIA and clear summary reporting

You want a professional working file for documenting, scoring, and reviewing up to 200 impacts, but you do not need heatmaps, a cross-functional impact matrix, or the advanced priority views.

Pro Template

You need to see where impact is concentrated

You need to move beyond summary metrics and understand which Roles/Teams and Impact Types carry the greatest combined impact, where critical intersections occur, and which individual impacts warrant focused attention.

Toolkit

You need help conducting and validating the assessment

You want guidance for discovery, writing distinct impacts, scoring consistently, resolving rating disagreements, validating findings, interpreting patterns, and maintaining the CIA as the change develops.

Toolkit

You need to turn the CIA into a clear report

You want a Reporting Guide, an editable report template, and a completed sample that show how to move from validated analysis to concise findings, implications, decisions, open items, and next steps.

For most practitioners, the Pro Template is the best starting point.

It gives you the full analytical workbook without requiring the additional process and reporting resources. Choose the Toolkit when the guidance around conducting and communicating the CIA is part of what you need.

Inside the Templates

What the Change Impact Assessment Templates Capture

A useful change impact analysis template needs more than a single impact rating. The working record should explain what changes for the affected Role/Team, how significant it is, when it occurs, and what business consequence is attached to the affected work.

One distinct impact per row

Basic and Pro use the same core assessment fields. That makes each impact traceable from the affected group and current-to-future-state difference through scoring, timing, and supporting context.

The Basic Dashboard already gives you meaningful analysis

Basic is not just an impact register. Its Dashboard automatically summarizes the assessment using the core scoring and population fields.

Executive summary metricsTotal Impacts, Roles/Teams Affected, Locations/Sites Affected, Estimated Impact Exposure, High Severity, and Priority Impacts.
Impact Severity and Business Criticality profilesSeparate 1–5 distributions so amount of change is not confused with importance of the affected work.
Severity × Criticality MatrixShows how impacts are distributed across the two independent rating dimensions.
Impact Duration profileShows how the impact inventory is distributed across one-time, temporary, transition, ongoing, permanent, and unknown duration categories.

Priority Impact has a specific meaning in the templates.

A Priority Impact is an impact where both Impact Severity and Business Criticality are rated 4 or 5. Priority Score is separate: it is Severity multiplied by Criticality, from 1 to 25.

Pro Functionality

What the Pro Template Adds

The Pro Template expands the assessment to 500 impacts and adds views designed to answer a different question: not only what impacts exist, but where the most consequential change is concentrated.

Dashboard

Expanded summary and management signals

Adds Weighted Impact rankings for Roles/Teams, Impact Types, and Locations/Sites, an Impact Timing profile, the Top 8 Impacts Requiring Executive Attention, and management signals that point to the strongest concentration patterns.

Role Heatmap

Concentration by Role/Team

Ranks Roles/Teams using impact volume, estimated exposure, average Severity and Criticality, Priority Impacts, Weighted Impact, and the number of distinct Impact Types affecting the group.

Impact Heatmap

Concentration by Impact Type

Shows which types of change are most prevalent and consequential, including exposure, average ratings, Roles Impacted, Weighted Impact, Severity distribution, and Impact Timing.

Impact Matrix

Role/Team × Impact Type intersections

Shows where impact concentration occurs at the intersection of a specific Role/Team and Impact Type, with row and column totals revealing broader concentration across the assessment.

High Impacts

Three priority categories

Groups impacts into Immediate Attention, Significant, and Monitor / Validate using transparent criteria based on Severity, Criticality, population exposure, Frequency, and Duration.

RA Setup

Readiness Assessment handoff

Identifies Roles/Teams with documented impacts, summarizes Priority Impacts and Estimated Exposure, assigns a relative Readiness Assessment Priority, and carries forward the distinct Impact Types for readiness planning.

Weighted ImpactSum of Priority Scores for a Role/Team, Impact Type, Location/Site, or matrix intersection. Higher totals indicate greater concentration of consequential change.
Immediate AttentionSeverity 5, or both Severity and Business Criticality rated 4 or 5. This is broader than the Basic Dashboard definition of a Priority Impact.
Estimated Priority ExposureSum of Estimated Number Impacted across impacts assigned to a priority category. The same people may be counted more than once when they experience multiple priority impacts.
Toolkit Guidance

The Toolkit Adds Guidance Around the Pro Workbook

The Pro Template gives you the analysis tool. The Toolkit adds resources for the judgment-heavy parts of the work: planning discovery, writing usable impacts, scoring and calibration, validation, interpretation, reporting, handoff, and maintenance.

Sequence and quality checks

Change Impact Assessment Workflow Checklist

A concise field-ready sequence for moving from setup through discovery, documentation, scoring, calibration, validation, analysis, reporting, handoff, and maintenance. Use it to keep the work moving and confirm that the key quality checks have been completed.

Practitioner judgment

Change Impact Assessment Playbook

Guidance for the decisions the spreadsheet cannot make for you: how to get from project descriptions to real Role/Team impacts, work when the future state is still developing, decide whether a finding is one impact or several, apply and challenge Severity and Business Criticality ratings consistently, calibrate disagreements, validate with the right sources, interpret concentration patterns, and troubleshoot weak or incomplete CIA data.

Reporting decisions

CIA Reporting Guide

A short guide for turning validated CIA findings into a clear report. It covers how to define the report purpose and audience, decide what belongs in the main report, organize the findings, write clear conclusions, explain why they matter, and state the decisions, ownership, validation, or follow-up needed.

Editable report structure

CIA Reporting Template

An editable report system in both PowerPoint and Google Slides. The template is organized around the reporting story rather than a tab-by-tab workbook walkthrough, with core and optional pages, prompts, and speaker notes for assessment context, executive summary, overall impact picture, concentrations, priority impacts, planning implications, open issues, and supporting detail.

Completed example

Sample Completed CIA Report

See what the finished reporting package can look like through a realistic Customer Support Portal Launch example. The sample turns an 82-impact assessment across six Roles/Teams and four locations into an Executive Summary, concentration and timing findings, nine Priority Impacts, planning considerations, open validation items, decisions, next steps, and supporting impact detail.

Choose the Toolkit when guidance is part of the need.

The additional value is not another set of analytics. It is support for the practitioner work around the analytics: discovery, scoring discipline, validation, interpretation, facilitation, reporting, and maintenance.

FAQ

Frequently Asked Questions

Which change impact assessment template should I buy?

Choose the Basic Template if you need a structured CIA for up to 200 impacts and straightforward dashboard analysis. Choose the Pro Template if you need advanced concentration analysis, heatmaps, the Impact Matrix, High Impacts categories, management signals, and RA Setup. Choose the Toolkit if you also need detailed practitioner guidance and the full Reporting Package.

What is the difference between the Basic and Pro Templates?

They use the same core CIA structure and scoring method. Basic supports up to 200 impacts and includes the core Dashboard. Pro supports up to 500 impacts and adds the advanced analytical views: expanded Dashboard, Role Heatmap, Impact Heatmap, Impact Matrix, High Impacts, and RA Setup.

What exactly does the Toolkit add over the Pro Template?

The Toolkit uses the same Pro workbook and adds the resources around it: the Change Impact Assessment Workflow Checklist, Change Impact Assessment Playbook, CIA Reporting Guide, editable CIA Reporting Template in PowerPoint and Google Slides, and the Sample Completed CIA Report.

Do the templates work in both Excel and Google Sheets?

Yes. The spreadsheet products include both Excel and Google Sheets versions. Microsoft 365 is recommended for Excel, and Excel 2021 or later should support the core workbook formulas.

Do the workbooks contain macros or scripts?

No. The workbooks use standard spreadsheet formulas rather than VBA macros or scripts.

What is Estimated Impact Exposure?

Estimated Impact Exposure is the sum of Estimated Number Impacted across the relevant impact records. It is not unique headcount because the same person can experience more than one impact and therefore may be counted more than once.

What is Estimated Priority Exposure?

Estimated Priority Exposure is the sum of Estimated Number Impacted across impacts assigned to a Pro priority category. It may count the same people more than once when they experience multiple priority impacts, so it should not be interpreted as unique headcount.

Does the CIA template create the change management plan?

No. The CIA establishes what is changing, who is affected, how consequential the impacts are, and where change is concentrated. Those findings then inform communication, learning, manager enablement, readiness, implementation support, workforce planning, and other downstream plans.

Is this only for technology implementations?

No. The standardized Impact Types cover Process/Workflow, Role/Responsibility, Organization/Structure, Governance/Decision Rights, System/Technology, Policy/Procedure, Skills/Knowledge, Behavior/Ways of Working, Culture/Mindset, Communication/Information, Data/Reporting, Performance Measures/Incentives, Capacity/Workload, Customer/Stakeholder Experience, Physical Environment/Work Location, Compliance/Control, and Other.

How does the CIA connect to Stakeholder Analysis and Change Readiness Assessment?

Stakeholder Analysis identifies the people and groups that matter and provides an early view of impact. The CIA then defines the actual changes affecting Roles/Teams and analyzes their significance. The Pro Template’s RA Setup can then help prepare the Role/Team handoff into Change Readiness Assessment, where readiness to adopt and sustain those changes is assessed separately.

Choose Your Change Impact Assessment Template

Start with the Basic Template for a structured 200-impact CIA, choose the Pro Template for advanced analysis and 500-impact capacity, or get the Toolkit when you also want the guidance and reporting package around the assessment.
